Speed Up Creative Production With AI: More At-Bats

AI can give creative teams more room to explore ideas before committing to a direction. Getting value from that extra room takes a clear brief, distinct concepts, and a review process that helps you choose. Here’s how I would build that into your creative workflow.

Consider a familiar pitch scenario. Your team develops three concepts, presents them, and the client chooses one. Several other directions stay in the sketchbook because the deadline leaves too little time to develop them. The presentation answers the brief, but you’re left wondering whether one of those unfinished ideas deserved a closer look.

Every direction takes time to make understandable. Someone has to write the copy, find references, build the layout, or assemble enough of a storyboard for the team to evaluate it. That effort influences which ideas get a chance.

One reason to speed up creative production with AI is to give more of those ideas a fair review. If your team can reduce the effort required to explain a concept, you may have room to explore another direction within the same schedule.

I think of that as more at-bats: more opportunities to turn an idea into something your team can see, compare, and discuss. If you normally explore 20 ideas and develop three for a client pitch, AI could help you give more of those ideas a fair review before narrowing the field. That broader exploration can help you discover a stronger idea and understand why it deserves to move forward.

What Changes When Creative Exploration Takes Less Time?

Faster concept development can let you evaluate more distinct directions before committing production time and budget. It also gives you an opportunity to revisit an idea that was difficult to explain as a sketch.

That might mean exploring a different visual metaphor, testing another message, or seeing whether a storyboard communicates the intended story. You develop enough of the idea to understand its strengths and limitations, then decide whether to continue.

Adobe’s research, published February 2, 2024, surveyed 2,541 creative professionals across eight countries. Among respondents using generative AI, 58% said they had increased the quantity of content they created, and 66% said they were making better content. These are self-reported benefits. The survey doesn’t establish that generating more concepts caused better work. 1

For your team, the useful question is whether faster development helps you evaluate ideas that would otherwise receive too little attention. You can test that within a project, using the same brief and review standards throughout.

Where Does Cost Per Asset Fit?

Cost per asset is useful for budgeting repeatable production work. Evaluating creative exploration also requires looking at what the team learned and whether the final recommendation improved.

If you’re adapting an approved campaign into additional formats, compare the complete cost of producing usable assets. Include preparation, tool fees, corrections, review, and handoff. A fast generation step can still lead to substantial cleanup.

Concept development needs a broader comparison. An additional direction might reveal a clearer message, expose a weakness in the initial approach, or confirm that the first idea is still the strongest. Those findings can justify exploration even when the extra concept never reaches the client.

I would agree on the purpose of the time savings before the project starts. You might use that time to explore another idea, refine the selected direction, reduce overtime, or deliver earlier. Each can be a sensible business decision. Give the team a specific goal so you can assess the result.

What Does This Look Like in Pitch Work?

In a pitch, AI-assisted exploration can help make an idea understandable before you commit to detailed production. The required level of finish depends on what you need to evaluate.

For a hypothetical product launch, your team might explore three directions: a practical demonstration, a story about the customer’s experience, and a visual metaphor for the product’s benefit. Those are different approaches to the brief. Changing the background color within one approach is a variation.

Develop a comparable concept package for each direction. That could include a headline, a key visual, and a short explanation of the idea. A video concept might need a simple storyboard. Keep the package focused on the decision you’re trying to make.

The following comparison describes a proposed workflow, not measured time or cost savings.

Stage Production-Constrained Approach Proposed AI-Assisted Approach
Exploration Sketch broadly, then select a few directions for development. Use AI where it helps make additional distinct directions understandable.
Development Commit production effort to the early shortlist. Build a comparable concept package before selecting directions for refinement.
Review Evaluate the developed shortlist against the brief. Evaluate the expanded set against the same brief and criteria.
Refinement Resolve weaknesses in the selected directions. Concentrate craft and production effort on the strongest candidates.
Client presentation Present the recommendation and rationale. Present the recommendation and explain what the exploration established.

The client presentation should still make the decision easy to understand. Internal exploration gives you material for a stronger recommendation. Decide which alternatives the client needs to see and explain why each deserves consideration.

Keep concept approval and production approval separate. A compelling mockup can communicate an idea while still requiring detailed work on product accuracy, typography, brand consistency, and execution.

Why Creative Judgment Deserves More Attention

When your team has more options to review, someone has to explain which ones solve the problem and why. Creative direction includes recognizing a useful idea, identifying its weaknesses, and deciding how much further to develop it.

A polished image can make a weak concept feel persuasive. During review, ask the team to state the idea in a sentence. Then check whether the visual and copy communicate that idea to the intended audience. This makes the reasoning easier to examine.

The World Economic Forum’s Future of Jobs Report 2025, published January 7, 2025, identifies creative thinking as a skill employers expect to grow in importance through 2030. The research covers more than 1,000 employers representing over 14 million workers. It reports employer expectations across industries, rather than a measured increase in the value of creative directors. 2

My recommendation is to make creative judgment visible in the process. Record why you selected a direction, which tradeoffs you accepted, and what still needs validation. That gives your team a useful basis for refinement and helps the client understand the recommendation.

What Has to Be in Place for More At-Bats to Help?

Useful exploration needs a clear brief, an appropriate role for AI, consistent evaluation criteria, and a decision-maker who can move the work forward.

A Brief That Supports Decisions

Define the audience, the problem, the intended response, and the brand requirements. Include the constraints that affect execution. Your team should be able to explain how a concept answers the brief and where it falls short.

For example, a brief asking customers to understand a product benefit gives the team something specific to assess. During review, examine whether each direction communicates that benefit clearly and accurately.

A Defined Role for AI

Choose where AI will support the work. It might help develop early copy, visual references, or storyboard drafts. Establish the client’s requirements and the organization’s approved uses before the team begins. Access to a tool alone doesn’t establish permission to use it for a particular project.

Envato’s Beyond Adoption: The State of AI in Creative Work 2026, introduced in a November 12, 2025 article, draws on a survey of 1,780 creative professionals. Its findings include a reported benefit in speed and experimentation, alongside gaps in training. 3

In a company post about the report, Envato quoted its CEO, Hichame Assi:

“AI adoption is moving faster than AI literacy. The gap between enthusiasm and preparedness is where real opportunity exists.”

Hichame Assi, quoted by Envato 4

For a creative team, preparedness includes knowing what the tool can help you explore, how to recognize an unusable result, and who reviews the work. Build that knowledge into the workflow.

Consistent Evaluation Criteria

Agree on the criteria before reviewing concepts. I would assess strategic fit, clarity, brand fit, distinctiveness, and feasibility. Give each direction a comparable level of development so surface polish doesn’t dominate the discussion.

Review in stages. First, determine which ideas answer the brief. Next, identify which deserve further development. Then concentrate production effort on the selected candidates. This keeps early exploration manageable.

Clear Decision Authority

Name the person responsible for the internal recommendation and identify who approves it on the client side. Set a review point that fits the delivery schedule. Additional concepts become useful when the team can make a decision and act on it.

If approval is already the slowest part of your process, improve that stage alongside concept development. Review time belongs in the production plan.

How Do You Measure Whether It’s Working?

Compare total effort, quality of the selected work, and downstream results across similar projects. Keep the number of generated outputs as supporting information.

McKinsey’s August 25, 2026 State of AI report found that 80% of respondents said AI improved their individual productivity, while 50% said it helped them make better decisions. The survey included 1,719 participants across 97 nations. These self-reported findings cover many kinds of work; they don’t establish that expanded creative exploration improves campaign performance. 5

I would use the following measures to separate faster production from stronger creative outcomes.

Measure What to Record How to Interpret It
Total effort and cost Briefing, development, tool fees, correction, review, and refinement. Compare the complete process against similar work.
Distinct directions reviewed The underlying idea in each concept, alongside the number reviewed. Check whether the team explored meaningfully different approaches.
Quality against the brief Reviewers’ assessments using the agreed criteria. Look for a stronger selected concept and document the reasoning.
Approval and revision effort Elapsed approval time, revision rounds, and reasons for changes. Check whether early exploration reduced rework or added review burden.
Pitch or campaign outcomes Pitch results or campaign measures relevant to the objective. Assess patterns across comparable projects and account for other influences.

Record rejected concepts and the reasons for rejecting them. That can reveal where the brief, development process, or tool needs improvement. A high rejection rate by itself tells you little about the quality of the final choice.

Pitch wins also depend on factors such as pricing, relationships, and competitive fit. Campaign results depend on audience, media, offer, and execution. Use those outcomes as part of the assessment, with enough context to understand what changed.

What This Means for Creative Directors and Marketing Leaders

For creative directors, faster exploration creates a reason to strengthen the brief and review process. Decide what the team should explore, how much development each direction needs, and when to choose. Protect time for craft after that decision.

For marketing leaders, define what the project should gain from faster production. You might prioritize additional exploration, earlier delivery, or more refinement of an approved idea. Budget for the whole process and give the team a clear decision to work toward.

When evaluating an agency partner, ask how it develops distinct directions, reviews them against the brief, and checks the selected work before delivery. Request evidence of the results it claims. A useful explanation should connect its process to your project’s requirements.

Start With One Project

Choose a project with a clear brief and a manageable scope. Identify one development task where AI may free enough time to examine an additional direction. Keep the deadline and review standards fixed so the comparison stays useful.

Record the effort involved, the directions reviewed, and why you selected the final recommendation. After client review, add approval time, revision effort, and the reasons for changes. Use the result to decide what to adjust on the next project.

If you need help identifying where this fits, my AI strategy consulting for creative teams starts with your goals, current workflow, and the places where work slows down.

More at-bats are useful when each attempt helps your team learn something and make a better decision. Start with enough exploration to improve the recommendation, then give the selected idea the attention it needs.
